The Zero-Employee Firm (or Unipersonal Empire) is a theoretical concept proposed as a Weberian ideal-type to analyze the organizational consequences of agentic AI pushed to their logical limit. It does not describe an already fully realized empirical reality, but a theoretical asymptote toward which certain structures are moving: a single director-architect orchestrates a fleet of autonomous agents capable of substituting all cognitive functions previously performed by human teams, from drafting and analysis to business development and project management. This decoupling between business volume and payroll is already empirically observable in certain technology companies: Midjourney reached hundreds of millions in revenue with around forty collaborators, WhatsApp was acquired for 19 billion dollars with 55 employees. Theoretically, this model is made possible by the convergence of two collapses: the collapse of Coasian internal transaction costs (agents generate no coordination friction) and the collapse of the Chandlerian span of control (the director is no longer limited in supervisory capacity by bounded rationality). It simultaneously generates new structural risks: algorithmic monoculture, internal single point of failure, technological hold-up by API providers, and partial uninsurability in the face of Knightian uncertainty inherent in LLMs.
Anthropic published a 2025 report estimating that AI agents could, within two years, fill a significant share of junior software engineer roles. In this context, a B2B SaaS startup could technically reach ten million euros in annual recurring revenue with a single person orchestrating agents for development, customer support, content marketing and accounting functions, concretizing the ideal-type of the Zero-Employee Firm.
